A guest who enjoyed their stay at your hotel has a good chance of returning to the area. The question is whether they will book with you, and through which channel: direct, or via a platform that takes a commission on the room night. For an independent hotel, loyalty is not about copying the points programs of large groups; it is about recognizing guests, making direct booking more attractive and getting back in touch at the right time. This guide explains the method.

The short answer

An independent hotel builds loyalty with three levers: concrete perks reserved for direct bookings (breakfast, late checkout, upgrade subject to availability), personal recognition of repeat guests (favorite room, noted preferences), and post-stay emails sent at useful moments. Hotel chains and independent hotels: two different logics

Loyalty programs run by large hotel groups rely on a network: travelers collect points across dozens of cities, earn a status and redeem free nights. An independent hotel cannot compete on that ground, and has no reason to try.

Its advantage lies elsewhere. A guest returning to a 25-room hotel can be greeted by name, get the room they liked last time and receive a gesture no one else in town offers them. This kind of loyalty needs no card and no app, just a well-kept guest list.

Hotel loyalty program: the three building blocks

A hotel loyalty program that works for an independent property rests on three blocks, built in this order: a guest list with timestamped consent, a direct booking perk visible everywhere guests look for you, and a written follow-up on the two or three dates that matter during the year. No points, no card, no app to install.

France counted 14,886 hotels in 2025, for 220.2 million room nights of which 83.5 million came from non-resident guests (INSEE, in French). More than six nights out of ten are therefore booked by guests who live in the country, the ones who can come back several times. An independent hotel program is built for those nearby guests first, before the long-haul traveler who passes through once.

The order of implementation matters as much as the content: open contact collection first (at check-in, in the room, at checkout), then put the direct booking perk in writing, and only then schedule the follow-ups. Doing it the other way round is the most common failure: emails ready to go and nobody to send them to.

Direct booking or platform: what French law allows

Every direct booking avoids the commission paid to an online travel agency and gives you a guest contact you can use. The whole challenge is making the direct channel more attractive for guests without cutting your rates.

In France, since the law of 6 August 2015, article L311-5-1 of the French Tourism Code (in French) states that the hotelier remains free to grant guests any discount or price advantage of any kind, with any contrary clause deemed unwritten. You can therefore reserve a rate or perks for guests who book on your website, by phone or by email.

Sample calculation, illustrative figures to replace with your own: a 2-night stay at €120 a night, so €240. With a 15% commission, the platform takes €36. If you offer free breakfast for two people for both nights when booking direct, and it costs you €6 per person, the gesture costs €24: the guest wins, and so do you.

For the perk to work, it has to be visible: on your website's booking page, in the confirmation, at reception, and on your Google Business Profile, where guests see your website next to platform offers.

Perks that build guest loyalty

The right perk costs the hotel little and is noticed on arrival. Percentage discounts work less well: they pull your average rate down without creating a memory.

For repeat guests, a simple status is enough: from the second direct stay, the guest automatically receives one or two perks from the list. Record it in your property management system so reception knows before they arrive.

Collecting guest contact details during the stay

No contact, no follow-up. Yet some of your guests arrive through platforms that may only pass on a relay email address, which stops working after the stay.

Three moments let you invite guests to join your list:

  • At check-in, explaining the benefit: "If you come back, book direct with us and breakfast is on the house. Shall I sign you up?".
  • In the room, with a QR code in the welcome booklet that opens a short form.
  • At checkout, when handing over the invoice.

On the rules, France's CNIL (in French) allows email offers to your customers for services similar to those they bought, provided they could easily object when their details were collected. For text messages, and for anyone who has not stayed with you, ask for explicit consent with an unticked checkbox. A customer base that records the source and consent of every contact saves you from rebuilding that proof by hand.

Post-stay emails that bring guests back

A good post-stay sequence fits in three or four messages over the year, each with a reason to exist. Beyond that, your emails end up in the spam folder.

  1. The day after checkout: the thank-you. A short message, signed by a real person, with a reminder of the direct booking perk. No aggressive promotion.
  2. A few weeks later: the local reason. A festival, an exhibition, grape harvest season, a Christmas market: a concrete reason to return, with the direct booking link.
  3. Eleven months later: the stay anniversary. "This time last year, you were staying with us. Room 12 is free on those dates."
  4. Quiet period: the targeted offer. A perk reserved for past guests on dates when you have empty rooms.

Repeat stays: business travelers and seasonal regulars

Guests who return several times a year deserve separate treatment. They fill your rooms midweek and off season, and they are the most sensitive to recognition.

Business travelers. Offer a regular's rate negotiated direct with the company or the traveler, an invoice sent automatically, a late checkout on Fridays. Note their preferences: quiet floor, firm pillow, usual arrival time.

Seasonal regulars. Families who return every summer or couples who come for the same spring weekend want the same dates and the same room. Write to them before you open those dates to platforms, to give them priority.

Measuring what loyalty brings in

Three indicators are enough to steer guest loyalty in an independent hotel, tracked every quarter and compared with the same period the previous year.

  • Share of direct bookings in total room nights.
  • Return rate of guests within 12 months of a first stay.
  • Net revenue per booking, after commission, by channel.

If the direct share grows among returning guests, your perks are well calibrated. If it stalls, make them more visible before making them more generous.

Common mistakes in hotels

Loyalty efforts at independent hotels usually fail because of execution, rarely for lack of good ideas. These are the most frequent pitfalls.

  • Copying a points program. Too complex to run for 20 or 40 rooms, and meaningless for a guest who comes twice a year.
  • An invisible direct perk. If it does not appear on your website and Google profile, nobody knows about it.
  • Newsletters with no reason. A generic monthly email bores people; an email tied to a date or event gets read.
  • Forgetting reception. The team needs to know who is returning and what they were promised.
  • Rewarding reviews. Offering a night or a breakfast in exchange for an online review breaks Google's rules; loyalty rewards stays, never reviews.
